The challenge
40 hours per week of manual admin — and a 3% data entry error rate
Before working with Streamline Digital, this client's team was spending approximately 40 hours per week on manual administrative tasks: manually updating product listings across Shopify, Amazon and eBay, copying order data from Shopify into Xero by hand, manually sending order confirmation and shipping update emails, and generating weekly sales reports by combining data from three separate systems.
This consumed the equivalent of one full-time employee's hours every week, at a cost of approximately £28,000 per year in labour. More critically, manual data entry was causing errors — approximately 3% of orders had incorrect data in their accounts system, creating reconciliation problems and customer service issues.
How it works
Inside the build
01
Phase 1 — Shopify ⇄ Xero integration
Built a custom API integration connecting Shopify orders to Xero, eliminating manual order data entry entirely. Real-time sync with retry logic and audit logging.
02
Phase 2 — Multi-channel listing sync
Automated push of product updates from Shopify to Amazon and eBay simultaneously whenever a product is updated — one source of truth for every channel.
03
Phase 3 — AI shipping email automation
Implemented an AI-powered email sequence triggered by actual carrier data, sending personalised shipping updates without human input.
04
Hosting & monitoring
All automations run on custom Next.js API routes hosted on Vercel, with Supabase handling data storage, scheduling and per-event audit trails.

Why it matters
This is what bespoke automation looks like
Three lessons from this build worth keeping in mind on any automation project.
1. Phase the rollout. Trying to ship every integration at once would have stalled the project. Splitting into three two-week phases delivered value (and reclaimed hours) every fortnight.
2. Audit logs are non-negotiable. Every sync event lands in Supabase with a status. When something does fail, debugging is minutes, not days.
3. The biggest saving wasn't the £26k — it was eliminating reconciliation errors. Fixing a wrong invoice costs more than the labour to enter it correctly the first time. Quality and speed are the same thing here.
"We've effectively recovered a full-time salary and our accounts finally tie up at the end of every month. The shipping emails alone made our customer reviews jump."

FAQ
Frequently asked questions
How long did the full automation take to build?
Six weeks, delivered in three two-week phases — Shopify-to-Xero sync first, multi-channel listing sync second, then the AI shipping email automation.
Is this only suitable for large retailers?
No. The same architecture scales down to smaller stores. For a £2.5M retailer the payback was six weeks; smaller stores typically see slightly longer paybacks but the same percentage admin reduction.
What happens if Shopify or Xero changes their API?
All integrations are built against current stable API versions and monitored against changelogs. Optional retainer covers proactive updates whenever a breaking change is announced.
Could you replace our existing Zapier setup with this?
Often yes — and at lower running cost. Custom integrations remove per-task fees and handle complex business logic Zapier struggles with.
Ready to automate your business?
This is just one example of what's possible. If you have a repetitive process costing you time, we can build a custom tool to handle it.
